Our client, a manufacturer of infrared heat detection devices, experienced a significant surge in demand, transitioning from a small assembly operation to a mass production factory within a short timeframe. This rapid growth necessitated quick expansion without the necessary resources and expertise to develop a comprehensive growth strategy, resulting in a shortage of manufacturing space. Additionally, the rapid proliferation of products led to challenges in sourcing materials in larger quantities from suppliers. We collaborated with our client to design a new facility layout, create a relocation plan, and successfully implement these strategies. Activities during IX® included:
- Developed and implemented a new facility layout and relocation plan
- Determined utility requirements
- Worked with outside contractors before and during move
- Redesigned planning and scheduling process with planning attributes within MRP based on ABC classifications
- Improved supplier coordination and supported the negotiation of purchasing agreements with key suppliers
- Implemented TDMS boards and daily production meeting to review
- Trained employees in Lean principles including Kaizen
- Initiated process improvement teams
- Implemented a S&OP function at the executive level to streamline operations which included organizing and aligning management to enhance efficiency, collecting forecasting and capacity data for informed decision-making, and establishing and institutionalizing a robust review and action process for continuous improvement
- Designed and implemented an assembly line for a major new product where workstations were designed with consideration for ergonomics and the number of workstations and work content were based on Takt times
